The Case Against Peak Season Migration
Peak seasons concentrate revenue. Problems during peak cost more than problems during slow periods. Any migration issue during peak is magnified.
The safest approach: migrate during slow periods. Complete and stabilize before peak arrives.
When Peak Season Migration Is Unavoidable
Sometimes timing is not optional:
- Contract endings force platform change
- Security issues require immediate action
- Current platform is failing
- Business acquisition with non-negotiable timelines
If you must migrate during peak, take extra precautions.
Risk Mitigation
Extended parallel operation
Keep the old site running and ready to revert for longer than normal. The ability to rollback immediately is your safety net.
Phased cutover
If possible, migrate portions rather than everything at once. Geographic phasing or traffic splitting reduces exposure.
Reduced scope
Defer anything not essential. Migrate the minimum viable site. Add improvements after peak ends.
Extra testing
More testing, more scenarios, more load testing. Peak volumes amplify issues that are invisible at normal scale.
Staff availability
Everyone involved must be available during and after cutover. No vacations, no unavailable key people.
Timing Within Peak Season
Avoid the highest-volume days
Black Friday weekend is the wrong time. If migrating in Q4, early October is better than late November.
Allow stabilization time
Complete migration at least 2-4 weeks before your peak peaks. Use that time to catch and fix issues.
Have a cutoff decision point
Set a date by which migration must be complete or delayed. If you are not ready by that date, wait until after peak.
Rollback Planning
Rollback during peak must be fast and reliable.
Keep old site running
Do not decommission the old site during peak. Maintain ability to revert DNS and restore operations.
Test rollback
Actually test the rollback procedure before go-live. Untested rollback plans fail when needed.
Define rollback triggers
What conditions trigger rollback? Critical checkout failure? Integration breakdown? Define in advance.
