Understanding Shopify's Product Architecture
Shopify's product and variant structure differs from platforms like Magento, WooCommerce, or BigCommerce. Understanding these differences before migration prevents mid-project restructuring that delays timelines and increases costs.
The core constraints are simple: 3 options maximum, 100 variants maximum. The implications for complex catalogs are significant.
Shopify's Variant Model
In Shopify, a product can have up to 3 options. Each option has values. Variants are the combinations of option values.
Example: A t-shirt with Size (S, M, L, XL) and Color (Red, Blue, Black) creates 12 variants (4 sizes x 3 colors). Each variant can have its own SKU, price, inventory, and barcode.
The 100 variant limit
If your option combinations exceed 100, Shopify cannot represent the product as a single item. A product with 5 sizes, 10 colors, and 3 materials creates 150 variants, exceeding the limit.
The 3 option limit
If your products require more than 3 distinguishing attributes, Shopify's native structure does not support them directly. A product with Size, Color, Material, and Length needs restructuring or app-based workarounds.
Auditing Your Current Catalog
Before migration planning, audit your catalog to identify products that will not fit Shopify's model.
Export and analyze
Export your product catalog with full variant and option data. For each product, document:
- Number of options or attributes
- Number of option values per option
- Total variant count
- Which options are customer-facing vs internal
Identify violations
Flag products that exceed limits:
- More than 3 options
- More than 100 variants
- Option values that are inconsistently named
These products require decisions before migration can proceed.
Restructuring Strategies
When products exceed Shopify's limits, several approaches can resolve the issue.
Split into multiple products
A product with 4 options can become multiple products with 3 options each. For example, if options are Size, Color, Material, and Sleeve Length, create separate products for each Sleeve Length value.
Downsides: customers may need to navigate to different product pages. Collections can help group related products.
Combine options
If two options are closely related, combine them into one. Instead of Size and Fit as separate options, use "Size - Regular" and "Size - Tall" as values of a single option.
This reduces option count at the cost of longer option value lists.
Use line item properties
For customization options that do not affect inventory or pricing, line item properties capture customer input without creating variants. Monogramming, gift messages, or custom text can use this approach.
Consider apps
Apps like Infinite Options or Bold Product Options extend Shopify's native capabilities. They allow additional options beyond the 3-option limit. However, apps add complexity, ongoing costs, and potential compatibility issues with other features.
Evaluate whether app-based solutions fit your long-term strategy or create technical debt.
Option Value Normalization
Inconsistent option values create problems in filtering, navigation, and analytics.
Common inconsistencies
- Capitalization: "Red" vs "red" vs "RED"
- Abbreviations: "Small" vs "S" vs "SM"
- Spacing: "Light Blue" vs "Light Blue" (extra space)
- Order: "Small, Medium, Large" vs "Large, Medium, Small"
Standardization process
Before migration:
- Define canonical option values for each option type
- Map all existing values to canonical values
- Apply the mapping during data transformation
- Verify post-import that values are consistent
This work is tedious but essential for a clean Shopify catalog.
Mapping from Other Platforms
Each source platform has its own product model. Understanding the mapping helps plan transformations.
Magento configurables
Magento configurable products use associated simple products with attributes. Each simple product becomes a Shopify variant. If the configurable has more than 3 attributes, restructuring is required.
WooCommerce variations
WooCommerce supports unlimited attributes and variations. Identify products exceeding Shopify's limits and restructure before migration.
BigCommerce variants
BigCommerce allows more options than Shopify. Check for products with more than 3 options and plan restructuring.
Custom platforms
Custom product models vary widely. Document your current structure and map to Shopify's model explicitly before writing any migration scripts.
Testing Variant Migration
Before full migration, test variant handling with representative products.
Sample selection
Choose products that represent different variant configurations:
- Simple products with no variants
- Products with 1, 2, and 3 options
- Products near the 100-variant limit
- Products that required restructuring
Validation checklist
For each test product, verify:
- All variants created correctly
- Option names and values match expectations
- SKUs assigned to correct variants
- Prices and inventory accurate per variant
- Images associated with correct variants if applicable
Fix issues in the migration process before running full import.
Post-Migration Considerations
After migration, consider how variant structure affects ongoing operations.
Filtering and navigation
Shopify's collection filtering uses option values. Consistent values enable clean filter experiences. Inconsistent values create duplicate or confusing filter options.
Analytics
Variant-level analytics require consistent SKUs and option values. Plan reporting needs during migration to ensure data supports future analysis.
Inventory management
Each variant tracks inventory independently. Ensure your inventory management processes align with Shopify's variant-level tracking.
